The
Reluctant Reference
Job candidates are often instructed to list
supervisory references on their applications. Names
provided are often not the same names they would list if
allowed to utilize coworkers or friends as references.
Each year in MRA’s reference checking services, many of
the over 7,000 strangers contacted to answer detailed
questions about current or former subordinates end up
being reluctant references.
Reluctant references may surface when:
- A personality conflict with the candidate existed.
- The employing organization has a “no reference”
policy.
- The candidate was involuntarily terminated due to
performance issues.
- The supervisor liked the candidate, but has
negative information to report.
- There is a fear of legal action if negative
information is revealed.
- There is concern the candidate may become privy to
the information provided.
The role of the reference checker is to create a
connection and establish that the information obtained
will be handled professionally. Keys to success when
contacting reluctant references include:
- Assure references that the law protects them when
providing truthful information. If necessary,
information from Wisconsin Act 441 or the Illinois
Employment Record Disclosure Act may be quoted.
- Ask references to answer basic questions such as
dates of employment, responsibilities, and skills the
candidate possesses. Once these questions are
answered, the reference is often comfortable enough to
answer additional questions.
- Tell references they may decline to answer any
question.
- Offer to contact the supervisor at an alternate
number. A reference speaking from home rather than
work may feel less constrained.
- Offer to provide a copy of the candidate’s
authorization and release form.
- Explain the importance of providing a prospective
employer a complete picture of the candidate. This may
include noting that litigation against organizations
that fail to pass along negative information is on the
rise.
Supervisors may hesitate to participate because they
liked the candidate, but know information they provide
may be damaging. Reluctance may diminish if employers
explain that they are striving to present balanced and
fair information. Questions should be asked regarding
documentation of negative information. Both the
candidate’s strengths and weaknesses should be sought.
If no strengths are recalled, the reference checker
should probe based on the answers to other questions.
For example, if a reference says the candidate has no
strengths in performance, but the supervisor indicates
respect for the candidate’s technical skills, an
additional question may establish this as a strength.
Reference checkers should not be judgmental. Negative
information regarding a violation of organization policy
by the candidate—even if it resulted in termination—may
impact that candidate’s prospects less when balanced by
other factors such as exceptional skills, a strong work
ethic, or years of by-the-book job performance.
It may take a little longer to obtain information
from a reluctant reference, but with patience and
reassurance, it can be done.
